R159 Billion and 92.4%: What South African Retailers Now Say Will Make Them Change Courier

South Africa's online retail market is projected to grow 22.5% to a record R159 billion in 2026, and the retailers driving that growth say delivery cost, reliability and speed are the factors that decide which courier keeps the business.

The market is adding roughly R29 billion this year — almost the value of the entire South African online retail market in 2020, added in a single year. For last-mile operators the useful number is not the R159bn. It is the 92.4% of retailers who say a lower delivery cost would make them switch provider.

A Decade From Under 1% to a Tenth of Retail

Online sales are expected to account for about 10% of total South African retail turnover across the 2026 calendar year, according to the Online Retail in South Africa 2026 report compiled by World Wide Worx with Mastercard, Peach Payments and Ask Africa. The research draws on retailer financial disclosures, Statistics South Africa data, Ask Africa's Target Group Index survey of 23 910 face-to-face consumer interviews, and surveys of 1 400 online shoppers and 201 local retailers.

"South African online retail has grown from less than 1% of retail turnover to a tenth of the market in a decade," said World Wide Worx managing director and principal analyst Arthur Goldstuck. "Retailers are no longer funding digital commerce as a side project. They are building fulfilment, loyalty, marketplaces and advertising into the same operating system as their stores." Grocery remains a growth engine: Checkers Sixty60 reported sales growth of 34.5% to R25.5bn in the year to June 2026.

What makes retailers switch courier: lower delivery costs 92.4%, delivery reliability 87.9%, faster delivery times 85.4%, better customer support 83.8%, improved tracking and visibility 80.3%. (Source: Online Retail in South Africa 2026, World Wide Worx, 2026)

Price Wins the Tender, Service Keeps It

Read the switching factors in order and a clear operating instruction emerges. Price is the trigger, cited by more than nine in ten retailers, but four service attributes follow within twelve percentage points of it. A carrier that wins on rate alone and then misses on reliability, speed, support or visibility has simply moved to the front of the next switching list.

Usage among the surveyed retailers is concentrated: The Courier Guy was reported by 64.7% of respondents, followed by RAM at 13.9%, Fastway at 13.4% and Aramex at 7.5%. Those figures reflect usage among survey respondents rather than national market share, but the shape is instructive — a dominant incumbent facing a field of challengers competing on exactly the five attributes above.

The Shipping-Fee Squeeze Is Tightening Fast

The sharpest year-on-year movement in the data sits on the consumer side of the checkout. High shipping fees were cited by 51.7% of retailers as a reason for shopping cart abandonment, up from 31.3% in 2025 — a jump of more than twenty percentage points in a single year. Only card declines ranked higher, at 61.2%.

That pressure travels straight down the chain. Free delivery was cited by 22.6% of consumers as a reason to join a retail subscription service, behind loyalty or rewards programmes at 27.4%, and just over half — 51.1% — said they intended to sign up for a retail subscription within six months. Ask Africa founder and CEO Andrea Rademeyer noted that "convenience has become a stronger motivation than saving money or finding lower prices". Subscription-funded free delivery shifts the retailer's problem from charging for delivery to buying it as cheaply and reliably as possible — which is a direct margin conversation with the courier.

What This Means for SADC Logistics Operators

If you carry parcels or last-mile volume, be able to show a retailer your on-time percentage and scan-event coverage, not just your rate card — four of the five switching factors are service, and only one is price. For operators outside South Africa, the R159bn base and the subscription shift are what will eventually pull cross-border e-commerce volume into Namibia, Botswana and Zambia, and readiness there is a documentation and returns question before it is a vehicle question.
