Zambia's Million-Tonne Copper Push Meets a Logistics Reality Check in 2026

Zambia still expects to push copper output past one million tonnes in 2026, but a 4.27% drop in first-quarter production has turned the target into a stress test — and the binding constraints are increasingly power and logistics, not ore in the ground.

Mining and Commodities

30 July 2026 • 5 min read

Zambia's copper ambition is real — and so is the gap between digging it up and getting it out. For SADC hauliers, the mid-2026 numbers are a reminder that mine ramp-ups create demand for a whole supply chain, not just export trucks.

A Record Year, Then a Wobble

Zambia produced an all-time high of almost 890,346 tonnes of copper in 2025, up about 8% year on year — impressive, but still short of the government's stated goal. Officials have restated the ambition to clear one million tonnes in 2026 and, longer term, to chase far higher volumes.

The start of 2026 complicated the story. First-quarter output fell roughly 4.27%, and the closely watched Konkola restart is being treated as a test of whether the country can convert reopened capacity into sustained tonnes. Ambition is not the constraint; execution is.

The logistics multiplier: lifting copper output by a few million tonnes implies moving an estimated 10-12 million tonnes of inputs and related materials — fuel, acid, reagents, equipment and consumables. Every export tonne is matched by many inbound. (Source: industry logistics analysis, 2026)

More Than Rail Capacity

The headlines focus on rail — the Lobito Corridor to the Atlantic and revived southern routes — but analysts warn that rail alone will not deliver the target. Power reliability is now cited as the single biggest operational constraint for Zambian copper, with hydro potential high but generation and transmission upgrades lagging demand.

Add water availability, road capacity through a landlocked interior, and project execution under inflationary cost pressure, and the picture is of a whole system that has to scale together. A new rail line does not help if smelters are load-shedding or if the last mile from mine to railhead still moves by congested road.

What It Means for the Corridors

For hauliers, the opportunity is broader than cathode on the outbound leg. Sustained mine growth pulls in reagents, sulphuric acid, spares, fuel and capital equipment — much of it time-sensitive and moving inbound through Walvis Bay, Dar es Salaam, Durban and the Copperbelt borders. Backhauls that used to run empty gain value.

But the same constraints that slow the mines — border congestion at Kasumbalesa, power interruptions, patchy last-mile roads — also slow the trucks. Growth and friction are arriving together, and the operators who plan for both will capture the upside.

What This Means for SADC Logistics Operators

Position for the inbound flow, not just copper exports — reagents, acid, fuel and mine equipment are recurring, contract-backed volumes that turn empty backhauls into revenue. Track Zambia's quarterly output and power reliability as leading indicators of demand, build multi-modal options (rail plus road last-mile) into pricing, and keep contingency routing for Copperbelt border interruptions so a strong mining quarter does not get stranded at the border.
